Mercury Damage

Randy. I ran this motor (2001 115 hp mercury) hot over the weekend to the point it shut off and would not start. After cooling engine it would start and run but then it started dropping a cylinder and then another at idle. I inspected plugs and found they were getting water in the cylinders. Is it likely this is a head gasket or have I probably done major damage?

This is bad as the motor has no head gasket. Take it apart and expect the worst.
